The town that refused to demolish its own future
In 2014, two Cape Girardeau residents talked the city out of demolishing a downtown building and started southeast Missouri's first tech incubator inside it. A decade later, Codefi trains AI workers, builds startups as a co-founder, and pulls venture capital into places the coasts forget.
The building was condemned. In 2014, downtown Cape Girardeau had an abandoned structure the city was ready to knock down, and by most economic-development logic that was the sensible move - a river town of roughly 40,000 people in southeast Missouri is not where anyone expects a software industry to start. James Stapleton and Chris Carnell looked at the same building and reached the opposite conclusion. They talked the city out of the wrecking ball, moved in, and opened what became the first technology and entrepreneurship incubator in all of southeastern Missouri. They called it Codefi.
A decade later, that decision reads less like sentiment and more like a thesis: that talent, startups, and capital do not have to be born on a coast to be worth building. Codefi has since trained more than a thousand technology and AI learners, built or supported more than a hundred startups, and helped its portfolio companies raise upward of $60 million in follow-on capital - numbers that translate, by the organization's accounting, into over $100 million in economic impact for the region.
What Codefi actually does
The short version is that Codefi builds the supply chain for a local tech economy and runs every link in it. There is a training arm that turns non-coders into people who can ship. There is a studio that builds startups. There is a coworking hub where the two meet. And there is a capital layer - grants and investor networks - that keeps money circulating inside the region rather than leaking out of it. Most places attempting economic development pick one of these. Codefi runs the whole stack, which is the point: any single program is fragile on its own, but chained together they compound.
In 2025 the organization put that logic on the table explicitly, retooling into five interconnected programs after what CEO James Stapleton described as a yearlong internal review. The relaunch was AI-native by design, and it moved Codefi from a Cape Girardeau story to a statewide one, with programming reaching Kansas City, St. Louis, Columbia, Springfield, and rural communities in between.
The products, and who they are for
Start with training. AI Skills is hands-on instruction aimed at small-business owners, founders, and career-changers, and its flagship track - Prompt to Product - runs ten weeks and is built to take a person from an idea to a working application. Codefi pairs it with a registered AI apprenticeship that, notably, requires no technical background to enter. The customer here is not a Stanford CS graduate. It is someone in a mid-sized Missouri town who wants to change careers and has never written a line of code.
Then there is the Startup Studio, a two-stage Build-and-Scale program powered by an in-house platform called Traction Studio AI that walks founders from validation toward investor readiness, mixing AI tooling with human mentorship. Alongside it, Dev Studio sells the thing many early companies actually need - outsourced prototypes, MVPs, and custom AI tools. And Builders Lab packages Codefi's build culture for organizations through collaborative "vibeathons," AI-assisted sprints that turn an idea into software over the course of an event.
The co-founder move
How it differs from a normal accelerator
Most accelerators advise. Codefi's studios go a step further and act as a co-founder, taking on real risk in the companies they help create. The clearest example is the newest one: the AgTech AI Startup Studio, announced in late 2025. Its model pairs local farmers and agricultural domain experts - people who understand the problems intimately - with technical builders who can code the solution, and Codefi sits in the founding seat between them. The insight is simple and durable: domain expertise plus a builder, with AI collapsing the distance in between.
The other differentiator is geography as a feature rather than an apology. Codefi built its programs for the rural and mid-sized markets that coastal accelerators skip, and it treats that as the moat. When your competitor set is national bootcamps and online skilling platforms, being the organization that actually shows up in southern Missouri - with a physical hub, local partners, and money - is hard to replicate from San Francisco.
The recruiting trick: pay founders to move
The piece that makes the flywheel spin is the 1ST50K Startup Competition, launched in 2015. Win, and you receive $50,000 in non-dilutive grant funding - no equity taken - along with free office space at Codefi, deeply discounted technical services, internship pipelines through local university partnerships, coaching, and warm introductions to angel and venture networks. The one condition: locate in Cape Girardeau. It is a talent-import program dressed as a pitch competition, and it works well enough that the competition has crossed $1 million in cumulative grants awarded, with some winners reporting they grew roughly tenfold after relocating.
Around that sits the rest of the ecosystem work. The Youth Coding League pushes programming into K-12 schools and gives it the social status of a school sport - a long game aimed at keeping the next generation of builders from leaving. And in 2022, under Chris Carnell's leadership, Codefi secured a $2 million grant from the U.S. Economic Development Administration to build Innovate SOMO, the Southern Missouri Innovation Network, wiring together the region's 47 southern counties into a single system for startup and digital-skills resources.
The business model
Codefi runs a hybrid. Its nonprofit arm, the Codefi Foundation, a 501(c)(3), draws on donor and government grant funding - the Missouri Technology Corporation and the U.S. EDA among them - to keep training free or reduced-cost for Missourians. That charitable layer sits next to earned revenue: paid Dev Studio engagements, coworking and office memberships at Cape Hub, organizational Builders Lab work, and co-founder positions in ventures built through the studios. The nonprofit lowers the barrier for learners; the services and equity capture the upside. It is a model that lets Codefi serve people who cannot pay while still building things that can.
The people behind it
Codefi's credibility rests partly on its founders' resumes. James Stapleton - Dr. Stapleton, who holds a PhD - was an entrepreneur before he was an academic, launching his first company at 18 and moving through several creative and tech ventures before a second chapter teaching at Southeast Missouri State University in Cape Girardeau. That combination, a builder who also understands institutions, shows up in how Codefi is structured: half startup, half civic infrastructure. Chris Carnell, the other co-founder, has been the one steering large public grants, including the $2 million federal award that stood up Innovate SOMO. The organization now employs a team of roughly 43 people, and its willingness to change staffing to match emerging technology - part of the 2025 relaunch - suggests a culture that treats its own playbook as a product to be revised, not a monument to be defended.
The customer base reflects the mission. It is not venture-backed prodigies; it is small-business owners, career-changers, students, regional employers, and economic-development groups, concentrated in rural and mid-sized Missouri. That is a harder audience to serve profitably, which is exactly why the nonprofit structure and grant funding matter - they make it possible to work with people the market would otherwise price out.
Where it fits
Codefi belongs to a small but growing movement - organizations like the Center on Rural Innovation that argue the tech economy can and should be distributed rather than concentrated. Within that movement, Codefi is unusually full-stack: it does not just train, or just incubate, or just fund. It does all three in one place, over a long enough horizon that the outputs of one program become the inputs of the next. A learner becomes a founder, a founder becomes a portfolio company, a portfolio company hires the next class of learners.
The forward bet is that AI widens the door. If a ten-week course can take a non-coder to a shipped product, and a vibeathon can turn a domain expert into a builder over a weekend, then the pool of people who can start a technology company gets much larger - and much less coastal. Codefi has spent a decade wagering that the next generation of builders can come from anywhere. It has the compounding numbers, and a once-condemned building, to argue the point.
