The useful clue in Carl Gish's career sits inside the shopping basket. Soap at Unilever. Books and electronics at Amazon. Vacuums at Dyson. Hair-care products at Folica. Delivery at eBay. Loans at Affirm. Banking at Varo. Then, after three decades of making consumer products and services easier to understand, buy, and use, Gish arrived at an item that makes all the others look simple: a house.
A house is a consumer product with a hundred producers. It is designed by one group, engineered by another, assembled by many trades, inspected by a city, connected by utilities, financed by a lender, sold through agents, and maintained by someone who usually receives a stack of appliance manuals in a kitchen drawer. Each specialist can do excellent work while the buyer still experiences delay, waste, uncertainty, and a few switches whose purpose may never be known.
Gish's response was to help start Aro Homes, a California homebuilder organized around a deceptively familiar idea: treat the whole thing as a product. He co-founded the company in 2021 and served as co-CEO, then president. Aro's current team page lists him as co-founder, board member, and advisor. The title has changed. The operating thesis he helped establish remains visible in every part of the company - one design language, an integrated process, controlled manufacturing, measured performance, and an owner's manual at the end.

The career was a systems tutorial
Gish began at Unilever, where Dove taught the old consumer-goods discipline of understanding what a product means in a person's life. He moved to Amazon during its early retail expansion, holding marketing and general-management roles across books and electronics. At Dyson he led marketing for engineered hardware whose mechanics were part of the pitch. At Folica he ran an e-commerce business. At eBay he worked on global delivery experience and local commerce, including the era when the marketplace experimented with getting store purchases to customers in about an hour.
This was less a tour of sectors than a long education in handoffs. A brand promise meets a physical object. The object meets a supply chain. The supply chain meets a doorstep. At Affirm and Varo, the invisible product became money itself: eligibility, trust, interfaces, and the hard work of turning a regulated system into something a customer can navigate.

The thread matters because homebuilding is a handoff industry. When Gish calls a house the “next-level” product, he is naming the density of the system around it. A house is hardware and service, logistics and finance, interface and long-term support. It cannot be shipped back when the fit is wrong. It has to satisfy a buyer, a neighborhood, a building code, and the weather for decades.
Research before romance
Aro did not begin with a sketch on a napkin. The project grew from research at Innovation Endeavors, where an exploration of residential construction circulated among people who would become the founding group. Scott Voulgaris spent months on interviews before Gish and manufacturing executive Simon Boag became deeply involved. The group studied builders, sustainability companies, modular specialists, regulators, and the brittle seams between them.
The discovery period lasted roughly eight months before the idea became an operating company. Contractors worked with the group before joining full time. Relationships with state agencies and cities began before Aro had a name. Gish described the setup as an incubator because it removed the pressure to defend a predetermined answer. “You're optimized to learn,” he said. For a founder, this may be the least cinematic kind of courage: waiting long enough for the problem to contradict you.
The interviews exposed an industry full of intelligent people optimizing their own piece. The trouble lived between the pieces. Some experts rejected Aro's proposals. Others told the founders that a new approach fixed problems conventional methods had chased for 20 years. Even scheduling the utility to energize a house became an education: asking for power within three months did not fit the familiar tempo.
Gish's lesson was to respect the old process while asking why every rule, sequence, and workaround exists. “You have to really dig in and listen and be curious about why things are the way they are,” he said. That sentence carries more weight in construction than a disruption slogan. Houses stand up because accumulated knowledge is real. The work is to preserve what protects quality and safety while redesigning the connections that produce delay.
A repeatable house, not a generic one
The physical answer arrived through a partnership with Olson Kundig. The first completed residence, unveiled in Mountain View in 2023, was roughly 3,000 square feet with four bedrooms and an office. The architecture uses shifting sightlines, direct connections to outdoor space, durable natural materials, and a steel entry canopy. Aro manufactures volumetric components in Sacramento while foundations and other work move ahead on site.
Repeatability is usually sold as an efficiency story. Here it is also a learning story. “We will build that house - and variations of it - over and over again,” Gish said after the first project. A conventional custom house can be an exquisite prototype that never receives a second version. A repeatable design gives the team a chance to notice the awkward installation, the wasted cut, the slow inspection, and the confusing control, then correct them next time.

The house is all-electric, wrapped in a high-performance envelope, and equipped with efficient windows, heat pumps, low-voltage lighting, smart electrical controls, battery storage, and rooftop solar. Its array is designed to produce more electricity in a year than the house uses. Aro has said that operating surplus can offset the home's initial embodied carbon over time. Optional greywater reuse addresses the other utility people mostly notice when the bill arrives.

The collaboration rejects a familiar false choice between environmental performance and delight. Olson Kundig's Blair Payson described form and function as the project's duality. The rooms open to gardens; paths frame views; materials are chosen for warmth and longevity. The mechanical achievements are mostly meant to disappear into daily life. A lower-energy home still has to be a place where someone wants to drink coffee near an open door.
The owner's manual is the point
Of all Aro's features, the owner's manual may say the most about Gish's influence. Modern houses contain electrical panels, filters, pumps, solar inverters, batteries, sensors, leak detectors, and controls. Yet the handover can still feel like receiving the keys to a machine without instructions. Aro documents the house so an owner can learn what the switches do and where the important systems live.
It is a modest detail with a large premise: the builder's responsibility does not end when the object exists. Product work includes comprehension. It includes the first week, the first maintenance cycle, and the moment something goes wrong. The same instinct that makes an e-commerce team care about the last mile makes a homebuilder care about the first year.

End-to-end control also creates accountability. If design, manufacturing, construction, and support sit inside one system, blame has fewer places to hide. Feedback has a shorter trip back to the people who can change the next build. At its most useful, productization gives a team enough continuity to learn without turning every street into the same catalog.
The public work of scaling
Aro's ambitions have always reached beyond a handful of Bay Area houses. Gish has discussed expanding into multiple markets and producing hundreds of homes a year. The distance between a prototype and that scale is filled with land, permits, capital, factory throughput, local preferences, and affordability. Industrialized construction cannot route around local government; it has to become fluent in it.
In August 2025, Gish appeared during public comment at a Menlo Park Planning Commission meeting and asked whether the city might consider prefabricated homes as a way to streamline single-family development. The moment was small and revealing. Changing housing happens in meeting packets and utility calendars as much as in design studios. It asks a product executive to become a patient participant in civic process.
He has continued to carry the argument into industry conversations, including a San Francisco Climate Week panel and Stanford's Industrialized Construction Forum. By 2025, Aro was discussing growth at its Sacramento operation. In 2026, the company presented its precision-driven approach at Stanford and then brought participants into a completed house, moving the conversation from slides to cabinets, joints, and rooms.
Gish once said he wanted his work to touch millions of lives in a positive way. That aspiration explains the unlikely coherence of his résumé. A bar of soap can be used by millions. An online marketplace can serve millions. Housing moves more slowly. Each unit is heavier, financed for decades, governed locally, and attached to a piece of earth. Progress comes from a system that gets a little more capable every time it repeats.
The bet behind Aro is therefore less about prefabrication than compounding. One design yields another build. One build yields data. Data yields a better detail, a cleaner handoff, a shorter schedule, a clearer manual. Gish spent a career learning how products travel through the world. With a house, the product stays put. The learning has to travel instead.
