The climate company hiding in your attic

HomeWorks Energy built a sizable climate business around an unglamorous truth: before a house can go electric, somebody has to find the drafts, explain the rebates and do the work.

The object that explains HomeWorks Energy is not a solar panel or a sleek thermostat. It is the blower door: a temporary red fabric panel fitted into a doorway, with a calibrated fan that pulls air out of the house. Pressure drops. Hidden leaks announce themselves. A century-old Cape, colonial or triple-decker stops being a vague source of winter misery and becomes a system that can be measured.

That is the company's territory - the practical distance between an energy policy and a cold upstairs bedroom. HomeWorks Energy performs home energy assessments, installs insulation and air sealing, upgrades heating and cooling equipment, services HVAC systems and helps residents navigate rebates and financing. The work is local, physical and full of paperwork. It is also where a large share of residential climate ambition either becomes real or quietly dies.

A company built in the messy middle

Scott Veggeberg started HomeWorks Energy in his garage in 2008. His son Max took the reins in 2013, and the operation grew into a privately held company of roughly 350 people. Today it describes itself as a leading Home Performance Contractor in the Mass Save program and the largest insulation installer in Massachusetts. It also serves parts of eastern New York through the Home Performance with ENERGY STAR program.

The origin story matters because the business still behaves more like a scaled trade contractor than a climate-tech startup. It does not need to invent a new physical law. It needs to move a homeowner through a sequence: inspect the building, identify waste and safety issues, translate findings into recommended work, explain public incentives, schedule crews, complete the upgrade and remain available when the equipment needs service.

That sequence is the differentiation. A homeowner can hire an auditor, then an insulation firm, then an HVAC installer, then work out the rebate forms alone. HomeWorks tries to collapse those handoffs. Its assessors understand building science; its crews perform weatherization; its HVAC operation sells, installs and maintains high-efficiency systems; its staff handles program details. Convenience is not a garnish here. It is the product architecture.

The no-cost front door

For eligible Massachusetts residents, the relationship often begins with a no-cost Mass Save home energy assessment. A specialist reviews energy use, checks insulation and air leakage, considers heating and cooling equipment, performs health and safety checks, and produces a tailored report. Immediate measures may be installed where the program allows. Larger recommendations - attic insulation, air sealing, a heat pump, a ductless system - become the next conversation.

“No-cost” can make the visit sound like a giveaway. Economically, it is a powerful distribution mechanism. Massachusetts utilities and energy-efficiency providers fund program benefits through Mass Save. The resident gets a low-friction diagnosis; the program gets a pathway to verified savings; HomeWorks gets a qualified opportunity to perform eligible improvements. The assessment is simultaneously a public benefit, an education session and the top of a contractor's funnel.

Customers are mostly homeowners, renters and residential property owners who want lower bills, steadier temperatures, safer equipment or help making sense of available incentives. The pain is often visceral: an icy room, an overheated attic, an aging boiler, humidity, drafts. Carbon reduction is real, but comfort and cash frequently make the appointment happen. HomeWorks' own language wisely joins those motives rather than forcing a choice between them.

Weatherization before electrification

The least glamorous service may be the most consequential. Air sealing closes the small penetrations around pipes, wiring, framing and hatches that let conditioned air escape. Insulation slows heat transfer through roofs, walls and floors. Together they reduce the load that heating and cooling equipment must meet. In an older New England house, putting in a new system without first understanding the envelope can mean buying machinery to compensate for leaks.

HomeWorks then moves up the value chain into heat pumps, ductless mini-splits, high-efficiency heating and cooling, repairs and preventive maintenance. The company can help with rebate paperwork and financing, reducing the administrative burden that makes a theoretically attractive upgrade feel impossible. Its business model combines program-supported assessment and efficiency work with revenue from installations, equipment, repairs and ongoing service.

The chart makes a useful distinction. HomeWorks is not principally differentiated by proprietary machines. Heat pumps, insulation and diagnostic tools are available to competitors. Its defensible assets are operational: trained people, scheduling density, program fluency, town relationships, an installed customer base and the ability to carry a household across several trades. Alternatives include other Mass Save contractors, local insulation specialists, independent BPI-certified assessors and HVAC firms. The contest is decided at the handoffs.

Town hall as a growth channel

Municipal partnerships give HomeWorks a form of distribution that a search ad cannot copy. Arlington brought the company into its Electrify Arlington campaign. Wellesley worked with it on resident outreach and canvassing. Westborough's Energy Challenge connected household upgrades to the town's net-zero plan. Taunton paired HomeWorks and Clean Water Fund through a Community First Partnership. Longmeadow reported more than a thousand assessments over several years of collaboration. Auburn announced its own partnership in 2026.

The town supplies context and legitimacy; HomeWorks supplies people who knock on doors, schedule visits and carry out the work. This also reveals where the company sits in the market. It is a last-mile operator for building decarbonization - downstream of state targets and utility funding, upstream of lower household energy use. Its expertise is less “clean technology” in the venture-capital sense than building science plus field logistics.

The labor is the technology

Scaling this market runs into a stubborn constraint: qualified people. An assessor must read a house as a system. An installer must understand airflow, moisture and combustion safety, not merely place material. A heat-pump technician needs electrical, refrigeration and diagnostic skills. Quality problems are expensive because the jobsite is someone's home.

HomeWorks has responded by making training part of the company. In 2025, support from the Massachusetts Clean Energy Center helped it expand HomeWorks University into the HomeWorks Partner Academy. The plan included heat-pump technology, HVAC service, carpentry, building science, safety, English-language learning and support for trainees. The company said it aimed to train at least 250 people over several years, with at least 60 percent drawn from priority populations. A further workforce grant announced in 2026 supports hands-on HVAC training equipment.

That investment serves two purposes. It creates labor capacity for a growing market, and it gives HomeWorks more control over the customer experience. The company describes its culture through values including safety, customer confidence, teamwork and continuous improvement. The two most memorable are less corporate: “Always Gettin' Bettah” and “Positive HWEnergy.” At an annual specialist gathering, managers deliberately arrange the seats so newer assessors learn from experienced performers. There are awards, strategy swaps and manager roasts. The mechanics of culture look a lot like the mechanics of weatherization - close the small gaps before they become expensive ones.

The house is the market

HomeWorks occupies a useful middle position. It is more comprehensive than a single-trade contractor and more physical than an energy marketplace or software platform. It can turn policy dollars into installed measures, then maintain the equipment it put in. That breadth creates cross-sell opportunities, but it also raises the standard: coordination, workmanship and service recovery matter as much as the initial assessment. In home services, growth can outrun consistency. The companies that last make quality control as scalable as lead generation.

Its regional concentration is both advantage and limit. Massachusetts offers mature incentives, ambitious climate policy and dense communities where crews can reach several jobs without crossing a state. Those conditions reward a contractor that knows the program and its housing stock. Expansion demands relearning the stack - utility rules, local partners, licenses, incentives and customer expectations. Eastern New York and early Connecticut expansion work offer a test of whether the operating system travels as well as the technicians do.

The larger opportunity is plain. States can set emissions targets, utilities can fund incentives and manufacturers can improve equipment. None of those things seals an attic hatch. HomeWorks Energy is a bet that residential decarbonization will be won house by house, through thousands of ordinary decisions made easier by one accountable operator. The technology is proven. The hard part is getting through the front door, seeing the whole system and returning with the right crew.
